Average reuse per RePack Case over a two-year operational period.
Result 04
-60% Labels Printed
Administrative overhead reduced through consolidated case tracking.
The "As-Is" State: Packaging Friction.
To scale a refurbishment giant, the reverse logistics path from retail to hub must be a competitive advantage. Before RePack, Swappie's shop-in-shop network faced an "unproductive state" of packaging waste.
Store staff at Prisma locations spent critical time packing individual iPhones into single-use boxes. This created a massive waste management burden at the Helsinki refurbishment hub and increased administrative complexity by requiring a unique tracking label for every single device.
The "Case Case" Strategy.
We transitioned Swappie to a consolidated, circular infrastructure by replacing thousands of single-use boxes with a managed fleet of 200 durable assets.
Consolidation
A single RePack Case holds 4 phones. This instantly reduced the number of individual "packages" to track and process by 75%.
PaaS Model
Packaging-as-a-Service. Swappie rents the infrastructure, removing the need for upfront procurement and waste management costs.
Warehouse Velocity
The Tallinn hub receives "unpacked" devices in easy-to-identify cases, drastically speeding up intake and reducing sorting time.
Proving circularity at industrial scale.
Over a two-year period, we achieved an average of 100 uses per case. By providing the hardware and allowing Swappie to utilize their existing logistics partners, we created a low-friction, high-impact partnership.
The Next Frontier.
As Swappie's model evolved from shop-in-shop to direct-from-seller collections, the "Case Case" provided the foundation.
We leveraged the data from this B2B loop to design the current generation of individual home-collection packaging.
